Why winning new clients is hard for MSPs
You're not alone. In Kaseya's 2026 State of the MSP survey of 1,061 MSPs, 71% said acquiring new customers is their biggest challenge, and 22% said the lack of a dedicated sales rep holds them back (Kaseya 2026). The share naming "demonstrating value early in sales" as a challenge rose from 10% to 19%.
Most MSPs still grow the way they always have. ScalePad's 2026 trends report found word of mouth is the top acquisition channel at every size, and 23% of MSPs have no lead generation strategy at all (ScalePad 2026). Referrals are the best leads you'll get, but you can't schedule them. When they slow down, pipeline slows down with them.
Why the usual fix, an SDR, is expensive
The default answer is to hire a sales development rep. Glencoco's 2026 research puts one in-house SDR at $110,000–173,000 a year fully loaded, with a 3–6 month ramp before they're productive (Glencoco 2026).
The bigger problem is what the SDR walks into. Someone still has to decide which accounts to target, build the lists, find the right contacts, check the data, write the sequences and keep the CRM up to date. Without a system, your new hire spends the first months building one by hand. If they leave, it leaves with them.
What a system does instead
The work an SDR does breaks into four stages. Each one can run on a schedule, with a person approving anything that reaches a customer.
- Targets. Write down your ideal customer: size, industry, location, the services you sell best. Build a tiered list of accounts that match, and keep it in your CRM, not in a spreadsheet.
- Signals. Watch those accounts for moments that create a reason to talk: a job posting, new funding, a new leader, an acquisition, a new office, or a compliance deadline their own customers face. Agree on 5–8 triggers and score them.
- Verified buyers. For each signalled account, find the one to three people who decide, and verify every email address before it's used. Unverified data is the fastest way to damage your sending reputation. Aim for a hard bounce rate under 2%.
- Outreach. Draft a first line tied to the specific signal, not a generic template. Prep a call list with the reason to call. Sort every reply into interested, objection, not now or unsubscribe, and draft the response. Your sellers approve and send.
Your existing sellers stop building lists and start working conversations that already have a reason behind them.
A worked example for a team of five
Here's how the numbers can look. These are our own assumptions, so swap in yours.
| Cost today | Assumption | Per year |
|---|---|---|
| Seller time on lists and research | 5 sellers × 4 hours a week × 48 weeks × $60 an hour | About $58,000 |
| The usual fix: hire an SDR | Fully loaded, 3–6 month ramp (Glencoco 2026) | $110,000–173,000 |
| New clients not won | 4 a year at $2,000 a month in managed services | About $96,000 of new annual revenue |
Closerloop Core, which includes five sellers, costs $30,000 a year plus a one-time build of $4,000–6,000: about $34,000–36,000 in its first year. Two extra clients a year at $2,000 a month ($48,000) more than cover it, and your sellers get most of those hours back for selling.
If you want to build it yourself
You can. Here's the order we'd do it in:
- Pick one system of record. If deals live in your PSA's sales module, a spreadsheet and someone's inbox, nothing else will hold together.
- Choose your triggers before your tools. Ask yourself what happens in a business right before it needs an MSP. Those answers are your triggers.
- Verify before you send. Every address, every time.
- Protect your main domain. Send cold email from separate secondary domains, warm the inboxes first, and test inbox placement before you send at volume.
- Follow the rules. In the US, CAN-SPAM requires a physical postal address and a working unsubscribe in commercial email (Prospeo summary). This isn't legal advice; check with a lawyer.
- Review weekly. Every Friday, look at which signals turned into replies and meetings, and adjust the weights.
The hard part isn't any single step. It's running all of them every day, fixing what breaks, and keeping the data clean while your team is busy selling.
When this isn't the right answer
A system needs someone to hand conversations to. If you have no seller and no plan to hire one, start with that hire. And if all of your business comes through one vendor's referrals, outbound may not be where your next client comes from.
If you have 1–4 sellers and you're growing, a smaller fixed-scope setup usually fits better than a full build. Our Launch package is designed for exactly that.
